Donald Thompson argues that psychological safety in the workplace is only half the equation. While creating an environment where people feel comfortable speaking up is important, it does little good if team members don't know how to present their ideas effectively. Thompson says leaders need to train their teams to bring evidence, business logic, and clear asks - not just observations or vague suggestions.
Many organizations have embraced the concept of psychological safety, popularized by Google's Project Aristotle research. Employees are encouraged to share concerns, propose changes, and challenge the status quo without fear of punishment. But Thompson points out a critical gap: a psychologically safe culture can still produce weak, poorly framed ideas that waste time and fail to gain traction.
The real problem, according to Thompson, is that people often pitch concepts based on feelings or assumptions rather than data. They might say "I think we should try this" without explaining why it makes business sense or what resources they need. This leaves leaders to do the heavy lifting of interpreting the idea, building a business case, and figuring out next steps.
Thompson recommends training teams to structure their pitches around three elements: evidence that supports the idea, a clear connection to business goals, and a specific ask. When employees learn to bring these components, meetings become more productive and ideas are more likely to get funded or implemented. Psychological safety gets people talking, but structured thinking gets ideas moving.
